Start with one lead record

Every inquiry should create one lead record. That record needs a lead source, campaign name, owner, status, next contact date, appointment result and revenue field. The system can be a CRM or a disciplined Google Sheet when volume is still manageable.

Use stages that match real actions

A stage should describe what has actually happened, not how the team feels about the lead. New, contacted, qualified, appointment booked, won and lost are more useful than vague labels.

  • New lead received
  • Contact attempted or contacted
  • Qualified or not a fit
  • Appointment booked or proposal sent
  • Won, lost or nurture

Separate marketing metrics from business outcomes

Cost per lead answers one narrow question. It does not show lead quality, sales acceptance, booked appointments or revenue. The operating view should show the full sequence so a cheap lead does not look successful when it never becomes an opportunity.

The goal is not perfect attribution on day one. The goal is a reliable path that gets more accurate as the team uses it.
